Engineer A watches this and thinks:

“I did the hard work. He drew boxes and arrows. He got the title and the raise.”

She leaves. Competitor hires her as “AI Architect” immediately.

The company loses their deepest ML expert.


The Circular Trap (Specialization → Shallow Leadership → Attrition)

  • How do you handle problems outside your expertise?

Not: Whiteboard every technical detail in every domain


Tier 2: AI Engineer

Old job description (wrong):

“Expert in all ML frameworks, all cloud platforms, all data tools, published research…”

New job description (right):

“Builder with strong fundamentals. Experience implementing 5-10 projects. Handles 80% of standard use cases. Recognizes novel problems and escalates appropriately. Documents learnings for team.”

Interview focus:

  • Show me something you built
  • What was hardest? How did you solve it?
  • When did you get stuck? What did you do?

Not: Expect research-level depth in everything


Tier 3: Domain Specialist

Old job description (wrong):

“Research scientist who also does production engineering, client management, and sales support…”

New job description (right):

“Deep expert in specific domain. Solves hard problems others can’t. Creates reusable patterns and tools. Mentors team members. Comfortable in consulting model supporting multiple projects.”

Interview focus:

  • Show me your hardest problem solved
  • How do you transfer knowledge to others?
  • Comfortable supporting (not leading) multiple teams?

Not: Expect them to be client-facing generalists


Step 3: Create Internal Promotion Paths
